Dell Colombia es una compañía del sector tecnológico subsidiaria de Dell Technologies con sede en Estados Unidos. En el mercado colombiano se dedica a la distribución y soporte de equipos de cómputo, servidores y periféricos al sector corporativo en 4 líneas de negocio: Optiplex referente a computadores de escritorio, Latitude referente a portátiles, Servidores y Periféricos tal como teclados, maletines, mouse y headsets, entre otros.
A 2018 registró una facturación de $383.400 millones de pesos y un crecimiento interanual del 15% desde 2016. Ocupa el tercer puesto en el mercado por ingresos detrás de Hewlett-Packcard (HP) y Lenovo que tienen el 51% y 25% del mercado respectivamente. El sector comercial donde la compañía opera representa el 19% del PIB y el mercado tecnológico ha crecido de forma sostenida registrando un aumento de 3,1% para 2018.
Desde 2016, HP ha crecido un 7%, mientras que Lenovo ha disminuido su ingreso en 18% representando una oportunidad de mercado. Dell Colombia está interesado en aprovechar esta oportunidad pero encuentra una desventaja frente al mercado respecto al tiempo de entrega (lead time) de sus equipos, el cual es de 30 días frente al tiempo de sus competidores que es de 18 días aproximadamente.
Dell Colombia desde el área de ventas se plantea la forma de disminuir el lead time, sin alterar el proceso logístico actual, para lograr un indicador de entrega similar a sus competidores y así responder a la exigencia de mercado, al crecimiento de cuota de mercado de Hewlett Packard y una esperada estrategia mejora de Lenovo.
De esta forma, este documento desarrolla la pregunta de investigación ¿Cómo reducir el lead time del portafolio corporativo desde el área de ventas en Dell Colombia?
Dell Colombia viene adelantando la estrategia denominada “Smart Selection” para disminuir su portafolio de equipos customizados o hechos a la medida del cliente y disminuir el tiempo de fabricación en planta en 8 días. La gerencia de ventas encuentra que esta medida disminuye el lead time en 12 días y así se interesa en hacer una propuesta a sus principales clientes para convertir sus pedidos customizados a Smart Selection.
Para tal efecto, este documento inicia con el análisis de más de 69.000 pedidos que fueron realizados en los últimos 6 meses en los cuales se determinan las variables y sus características más frecuentes, para definir las configuraciones comunes en cuanto a procesador, memoria RAM, disco duro y tarjeta de video y que se agruparon como Smart Selection.
Posteriormente se analizaron los pedidos de los clientes más importantes y se aplicaron las configuraciones Smart Selection, encontrando que 30% de los pedidos pueden ser manejados bajo esta configuración.
Finalmente se comparó el lead time de los pedidos de los 6 meses anteriores contra el lead time de la propuesta para los mismos pedidos configurados como Smart Selection, encontrando una disminución del lead time global cercano al 15%.
Abstract
Dell Colombia is a technology company in the United States subsidiary of Dell Technologies. In the Colombian market it is dedicated to the distribution and support of computer equipment, servers and peripherals to the corporate sector in 4 business lines: Optiplex referring to desktop computers, Latitude referring to laptops, Servers and Peripherals such as keyboards, briefcases, mouse and headsets, among others.
In 2018, it registered a turnover of $ 383.4 billion pesos and a year-on-year growth of 15% since 2016. It ranks third in the market for revenues behind Hewlett-Packcard (HP) and Lenovo that have 51% and 25% of the market respectively . The commercial sector where the company operates represents 19% of GDP and the technology market has grown steadily registering an increase of 3.1% for 2018.
Since 2016, HP has grown by 7%, while Lenovo has decreased its revenue by 18% representing a market opportunity. Dell Colombia is interested in taking advantage of this opportunity but finds a disadvantage vis-à-vis the market regarding the lead time of its equipment, which is 30 days compared to the time of its competitors, which is approximately 18 days.
Dell Colombia from the sales area considers how to reduce lead time, without altering the current logistics process, to achieve a delivery indicator similar to its competitors and thus respond to the market requirement, the growth of market share of Hewlett Packard and an expected Lenovo improvement strategy.
In this way, this document develops the research question How to reduce the lead time of the corporate portfolio from the sales area in Dell Colombia?
Dell Colombia has been advancing the strategy called "Smart Selection" to reduce its portfolio of customized or custom-made equipment and reduce manufacturing time in the plant by 8 days. Sales management finds that this measure decreases lead time by 12 days and thus is interested in making a proposal to its main customers to convert their custom orders to Smart Selection.
For this purpose, this document begins with the analysis of more than 69,000 orders that were made in the last 6 months in which the variables and their most frequent characteristics are determined, to define the common configurations in terms of processor, RAM, disk hard and video card and they were grouped as Smart Selection.
Subsequently, the orders of the most important customers were analyzed and the Smart Selection configurations were applied, finding that 30% of the orders can be handled under this configuration.
Finally, the lead time of the orders of the previous 6 months was compared against the lead time of the proposal for the same orders configured as Smart Selection, finding a decrease of the global lead time close to 15%.
