Aplicación de una metodología Lean Manufacturing para aumentar la productividad del chorizo en una empresa que elabora productos cárnicos procesados

Resumo
Para mantenerse en el mercado actual, las empresas deben ser competitivas y esto implica aprovechar al máximo los recursos que poseen con el mínimo de inversión. Por lo tanto, la aplicación de la metodología Lean Manufacturing con la ayuda de un software de simulación permite minimizar la cantidad de defectos durante el proceso de producción sin gran cantidad de capital, tiempo, personal, y lo más importante de todo, no requiere detener el proceso
El desafío de poder reducir el desperdicio comenzó con una encuesta de información a través de visitas a la empresa, observación directa y contacto con los operadores. Esta información fue utilizada para la realización de » algunas herramientas de ingeniería industrial como Valué Stream Mapping (VSM), diagrama de operaciones, diagrama de flujo, tabla de rutas y un estudio de tiempo y movimiento, que establece los parámetros necesarios para realizar la simulación del proceso real.
Con esta información, se aplicaron diferentes herramientas de la metodología Lean Manufacturing que incluyeron el equilibrio de líneas, Kanban, Takt Time y Justo a Tiempo para encontrar diferentes alternativas de mejora para el proceso actual. Las alternativas se presentaron a la gerencia de la empresa para analizar su viabilidad y viabilidad y se eligieron las propuestas que se adaptaron a los intereses y capacidades de la empresa. Posteriormente, la simulación del modelo actual se utilizó como base para realizar los cambios propuestos, ofreciendo la posibilidad de una comparación entre el modelo actual y el propuesto. Para ello, se simularon 52 procesos de producción para representar las corridas totales que se realizan en un año y se evaluaron los siguientes indicadores:
1. Producción total de chorizos
2. Distancia recorrida por los operadores
3. Número de salchichas defectuosas
En base a los resultados obtenidos, la implementación de 7 alternativas diferentes permitió reducir los chorizos defectuosos en un 78.94%, pasando de un promedio de 19 a solo 4 productos por día de producción, esto significa que aproximadamente 780 salchichas se reducen por año, lo que equivale a COP $ 1,092,000. Otro aspecto importante fue la reducción de las distancias recorridas por los trabajadores durante una corrida productiva desde un promedio de 960 metros a 719 metros.
Finalmente, se realizó un análisis financiero en el que las alternativas elegidas se evaluaron económicamente y se comprobó su viabilidad devolviendo la inversión en el corto plazo de 8 meses.
Abstract
To establish in the current market, companies must be competitive and this implies to make the most with the resources they possess with the minimum of investment. Therefore, the application of the methodology Lean Manufacturing with the help of a simulation software allows to minimize the amount of defects during the production process without great amount of capital, time, staff, and the most important of all, it doesn't require to stop the process.
The challenge of being able to reduce waste began with a survey of information through visits to the company, direct observation and contad with the operators. This information was used for the realization of some industrial engineering tools such as Valué Stream Mapping (VSM), Operations chart, Flow chart, Route chart and a time and motion study, establishing the necessary parameters to perform the simulation for the actual process.
With this information, different tools of the Lean Manufacturing methodology were applied which included line balancing, Kanban, Takt Time and Just In Time in order to fmd different altematives for improvement for the current process. The alternatives were presented to the management of the company to analyze its feasibility and viability and the proposals that were adapted to the interests and capabilities of the company were chosen. Subsequently, the simulation of the current model was used as the basis for making the proposed changes, providing the possibility of a comparison between the current and the proposed model. For this, 52 processes of production were simulated in order to represent the total runs that take place in a year and the following indicators were evaluated:
1. Total production of sausages
2. Distance Traveled by the Operators
3. Number of defective sausages
Based on the results obtained, the implementation of 7 different altematives allowed to reduce defective sausages by 78.94%, going ffom an average of 19 to only 4 products per production day. this means that approximately 780 sausages are reduced per year, equivalent to $ 1,092,000 COP. Another important aspect was the reduction of the distances traveled by the workers during a productive run ffom an average of 960 meters to 719 meters.
Finally , a financial analysis was carried out in which the altematives chosen were evaluated economically and their viability was proven by retuming the investment in the short term of 8 months.
